Automating Exam Cell Workflows Without Risk

Exam-cell automation is a logistics project with a leak radius. Use agents for calendars, form completeness and drafting. Isolate papers, marks and UFM. The controller still signs.

The controller of examinations had been promised a modern cell. What arrived was a language model with access to a shared drive named EXAM_MASTER. Inside it: draft papers, moderator comments, last year's UFM orders, and a spreadsheet of withheld results. The integrator said retrieval would be 'secure by prompt'. A clerk asked the official assistant, from home, to 'rephrase this optional paper so it looks fresh'. The assistant still had the draft in context. The paper was no longer a secret. It was a chat.

This is a guide to automating exam-cell workflows in Indian universities without turning the cell into a leak. It is written for controllers, registrars and the CISO who will be called on result night. The safe jobs are logistics and drafting around the secret, not reasoning on the secret.

It is not legal advice. Your ordinance, unfair-means code, and any live UGC or professional-council examination norms still govern. This article will not invent a current UGC circular that mandates AI valuation. Check live notices. NTA's own systems are not your licence to be careless.

Two rooms: logistics and integrity

The logistics room may have an official agent. Calendars, form windows, fee heads, centre lists, seating logistics that are not confidential, drafting of public notices, completeness of student exam-form slots, status of a revaluation application against the ERP.

The integrity room may not. Question papers and keys, moderation comments, coded answer-book maps, UFM files, withheld-result lists, examiner identities where you keep them secret, and any model that could regenerate a paper from a bank.

If your architecture has one room, you do not have an architecture. You have EXAM_MASTER.

What to automate — and how far

Form completeness. Empty slots, unreadable uploads, fee-receipt missing. Not eligibility to sit, if eligibility is a decision.

Public notice drafting from a controlled corpus of this session's approved calendar. A wrong exam date is an S2/S3 incident when sent.

Revaluation and photocopy application tracking. Status, not a predicted mark.

Centre and invigilator logistics that you already treat as operational, not secret.

After results are published, a student-facing explainer of the published ordinance on grace, revaluation windows and transcript requests. Not a negotiation about a withheld result.

If a task sits in the integrity room, the control is isolation and human duty, not a better model.

Isolation is not a metaphor

Question-bank systems should not route through the same retrieval layer as the student helpdesk. Different identities, different vaults, different rooms if you can manage it. Home laptops are not an exam cell. Personal phones are not an exam cell. Public chatbots are how papers die.

If you must use any language tool on a draft paper — and the default is you must not — it runs on an isolated machine, offline, with no student corpus, no mail, and a wipe after the session. That is a rare, recorded exception, not a feature.

CERT-In's 180-day log floor applies to the official ICT you operate. Logs that show who opened the bank are more important than a fluency metric. Logs that live on a setter's personal machine do not count.

Marks are writes

A mark, a moderation change, a grace application, a withhold flag: these are irreversible enough to ruin a semester. SoD from the companion piece on agent permissions applies without translation. Retrieve and draft, if you must, on published rules. The write stays with the existing examination software and the people your ordinance names.

Do not let an SI 'unstick' result night with a shared account. Result night is when combined duties become legends.

Student personal data in marks and UFM files is still personal data. DPDP's calendar does not wait to be relevant until after a leak.

People still matter more than models

Setters, moderators, examiners, tabulators, the controller. Automation that removes a pair of eyes without removing the corresponding duty is how you get a clean dashboard and a dirty result.

Train the cell on the AUP with exam examples, not with a generic AI video. The faculty member who uploads a draft paper to a public model is the incident you should table-top.

Check live UGC and professional-council notices each term. Do not invent an AI-valuation mandate to justify a purchase.

Objections you will hear — and what to do with them

These are the lines that stall the file. Answer them in the room, then put the answer in the note. A spoken answer without paper will be forgotten by the next officer.

Other campuses use AI to generate question papers.

Other campuses also leak. Generating items from a live confidential bank is a different risk than generating practice items from a public syllabus. Do not copy a blog. Write your isolation rule.

We cannot afford two systems.

You cannot afford one system that mixes the helpdesk and the bank. The second 'system' can be an offline process and a locked room. It does not have to be a second GPU.

The vendor's cloud is ISO certified.

ISO is not question-paper custody. Custody is who can retrieve the file at 11 p.m. from a home laptop. Ask that question.

Result night needs a god-mode.

A 40-day exam-cell split

Do this in a lean term if you can, not in the week of end-semesters.

  1. Days 1–8: inventory EXAM_MASTER and every shared drive. Separate logistics objects from integrity objects. Hunt unofficial tools under amnesty.
  2. Days 9–18: lock the integrity room. Identities, network, home-laptop rule, AUP addendum for setters.
  3. Days 19–30: stand up the logistics agent on calendars, forms and published-result FAQs. No write to marks. Bindings on.
  4. Days 31–40: table-top a leaked draft and a wrong public date. Controller signs the two-room note. Disable any remaining shared exam account.

How this shows up in the file

Two-room diagram, AUP addendum, denial test that the helpdesk agent cannot retrieve a paper, and the result-night access list. If EXAM_MASTER still exists as a single share, the file is not closed.

Questions this usually raises

Can we use an official agent to translate a question paper?
Default no on any machine that can phone home or share a corpus with students. If a rare offline isolated exception is allowed by the controller, record it. Public models are not translators for confidential papers.
Is on-screen marking an AI agent?
Not necessarily. Existing OMS is a workflow system. Adding a model that proposes marks is a new decision-maker. Treat it as a write path with SoD and ordinance review, not as a skin.
Do CERT-In rules apply to exam servers?
If they are ICT systems you operate, the 28 April 2022 directions on specified logs and 180-day India retention are in the conversation. They do not replace paper custody.
Can students use public AI to study?
That is an academic-integrity and teaching policy, not an exam-cell connector problem. Keep the bank away from them either way. Write a separate student AUP if you need one.
Has UGC mandated AI valuation?
Do not assume so. Check live notices. Buy logistics help because logistics is drowning, not because of a folklore mandate.
